Your employees already know the work, the culture and people in their circle who could do the job well. A structured referral scheme turns that knowledge into a dependable hiring channel. It only works, though, when the rules are clear, screening is fair and the reward is worth the effort. Below is the eight-step approach our recruiters at GRPL India recommend to employers who want referrals to sit alongside their other hiring channels.
What referrals do well
- Fit: people rarely recommend someone who would embarrass them, so attitude is partly pre-screened.
- Speed: referrals skip much of the slow sourcing stage.
- Cost: a bonus is usually cheaper than repeated job advertising.
- Engagement: employees who help build the team feel more invested in it.
Use referrals to complement open hiring, not replace it. Depending on them alone narrows diversity and shuts out capable candidates with no inside contacts.
The 8-step plan
1. Pick the roles
Begin with positions you fill often or struggle to fill – sales executives, telecallers, accountants, technicians, supervisors. Give each a crisp role description so employees know who to suggest.
2. Set eligibility rules
- All permanent staff may refer, except hiring managers for their own team and the HR person handling that role.
- A referral counts only if the candidate isn't already in your database or pipeline.
- First valid submission gets the credit.
3. Choose the reward
Cash is common; vouchers, an extra day's leave or public recognition also work. Scale the bonus to role difficulty without creating huge gaps, and publish the amounts in a written policy. Referral bonuses are generally treated as salary and run through payroll with TDS – confirm the treatment with your CA.
4. Decide when to pay
Most employers pay only after the new hire completes a set period, often probation. A split payout – half on joining, half after probation – keeps referrers motivated while protecting you against early exits.
5. Keep submission simple
Ask only for the candidate's name, phone, email and CV. A short form, a shared email ID or an HR WhatsApp number is enough. Acknowledge every referral.
6. Screen everyone the same way
Referred candidates should face the same interviews, tests and checks as other applicants. Say this upfront so no one expects a guaranteed job and the wider team sees the process as fair.
7. Close the loop
Referrals dry up when suggestions vanish. Tell referrers when their candidate is shortlisted, selected or rejected – without sharing confidential interview details.
8. Keep it visible
Share open roles weekly in team meetings, notice boards and internal groups, and celebrate successful referrals publicly.
Metrics to review each quarter
- Referral hires as a share of total hires
- Time to hire for referrals vs other sources
- Retention of referred hires at six and twelve months
- Number of employees who referred at least once
- Total bonus paid vs cost of other channels
If referred hires join faster and stay longer, widen the scheme. If few people refer, simplify the process or sweeten the reward.
Pair referrals with other channels
Referrals rarely cover volume hiring or a new location. Combine them with job postings, the National Career Service portal and a recruitment partner for bulk or specialised roles. GRPL India supplies screened candidates across India for sales, banking, BPO, HR and operations positions – see our employer hiring guides for more.
FAQs
How big should a referral bonus be?
There's no fixed figure. Base it on how hard the role is to fill and what you spend on other channels, and keep it consistent for similar roles.
When should it be paid?
Usually after probation or a set tenure, sometimes in two instalments.
Can referred candidates skip interviews?
No – one selection process for everyone protects quality and fairness.
Does this work for a small business?
Yes. A one-page policy, a simple form and a modest reward are enough, and small teams often refer very well.
